Lead funnel KPIs in performance marketing: from click to commercial outcome
A low cost per lead can look efficient while producing poor business. If contacts are unreachable, unsuitable or not ready, the campaign is optimising for the wrong intermediate outcome. A lead funnel connects media, website, sales and CRM through shared definitions.
Define business stages
Do not name technical events only. Describe the business state:
- impression;
- click or qualified visit;
- started enquiry;
- submitted lead;
- marketing-qualified lead;
- sales-qualified lead;
- opportunity or proposal;
- won or lost;
- revenue and, where appropriate, contribution.
Each stage needs an entry rule, source, timestamp, owner and possible reversal. “Qualified lead” is not reproducible without criteria.
Calculate primary measures
Useful measures include transition conversion rate, cost per defined lead, cost per qualified lead, cost per opportunity, win rate, customer acquisition cost, supported value or contribution, and time between stages.
Keep numerators and denominators consistent. Platform clicks are not website sessions. Leads are not always unique people when someone submits more than once.
Make lead quality visible
Use standard loss reasons such as wrong location, unavailable service, unsuitable budget, duplicate, spam, unreachable or no current need. Free text alone is difficult to analyse.
Return quality information to campaign operations. Otherwise media continues to optimise for inexpensive forms rather than suitable opportunities. Privacy, lawful processing and platform requirements still apply.
Govern the marketing-to-sales handoff
Define response time, owner, required contact attempts, CRM fields, return reasons, duplicate handling, opportunity creation and closure updates.
A campaign cannot replace sales execution. Slow or incomplete follow-up can also hide strong demand.
Label attribution as a model
Google Analytics defines attribution as assigning credit to touchpoints on the way to an important action. A model is not complete historical truth. Platforms, analytics and CRM may use different windows, identities and rules.
Report the source and model, click-through and any view-through contribution, observed and modelled conversions, unattributed cases and data refresh time. Do not compare channels that use different conversion definitions.
Standardise campaign names and parameters
Use controlled conventions for source, medium, campaign, content and term where needed. Document allowed values and case. Campaign parameters should not contain personal or confidential information.
Build diagnostic layers
A decision-ready dashboard connects:
- spend and delivery;
- website behaviour and technical conversion;
- lead quality;
- pipeline and revenue;
- data gaps and processing status.
A falling CPL combined with a weaker qualification rate becomes visible immediately.
Validate the chain
Use test leads, unique identifiers and documented status changes. Check whether interface totals reconcile plausibly, duplicates are controlled and a win can be traced to campaign context where lawful and technically possible.
Performance marketing can be measured, but not automatically with certainty. A good funnel exposes definitions, uncertainty and ownership so budget can follow commercial effect rather than the cheapest intermediate conversion.
